Rethinking AAA Design for Roblox: Lessons from 12 Months of R&D

When one of our well-established AAA game clients set out to evaluate the Roblox ecosystem as a potential new market, our development and art team in Australia took on the end-to-end research and development (R&D) challenge: understand what makes an experience work on the platform, and what traditional AAA teams need to rethink along the way.

The result was Grow a Giant Pet, a live Roblox experience that reached nearly 200,000 plays within weeks. Just as importantly, the project gave the team hands-on experience in Roblox-native design, LiveOps and community-led iteration, while establishing reusable tools and frameworks for future publisher projects.

In Grow a Giant Pet players venture into the outback to collect rare Aussie creatures, feed them, grow them to colossal sizes, and race them back to their zoo.

Why publishers and IP holders can no longer ignore Roblox

Roblox has transformed from a user-generated content niche into an increasingly important platform for major entertainment and video game publishers. With over 123 million daily active users (DAUs), and more than 29 billion hours of user engagement per quarter, Roblox commands a massive market footprint.

For major publishers and IP holders, entering the Roblox ecosystem offers four primary motivations:

  • Unmatched reach in core demographics: Roblox has a particularly strong reach among the 8 to 14 age demographic, though the fastest-growing group on Roblox is users aged 17 to 24. Users mainly join to socialise, discover brands, and hang out with friends after school.
  • Low-risk IP discovery & cross-promotion: Much like the rapid growth of WeChat Mini Games in China, Roblox experiences allow publishers to test game concepts, cross-promote upcoming console/PC titles or movie releases, and evaluate new revenue streams without the overhead of traditional multi-year AAA development cycles.
  • IP-neutral mechanics testing: Roblox provides an agile testing ground where publishers can build and validate game concepts without attaching their IP right from the start. Once a game loop proves engaging with players, intellectual property can be integrated retrospectively.
  • Interactive brand immersion: Rather than passive advertising, Roblox enables immersive, avatar-centric social experiences where players interact with IPs directly.

To unravel how to navigate this ecosystem efficiently, Keywords Studios Australia partnered with a AAA client to execute a complete, 12-month R&D project, taking the title from initial concept and prototyping to full release and live operations.

The dev strategy pivot: From AAA polish to subversive Roblox culture

The primary challenge during development was a fundamental mindset shift: moving away from traditional AAA console development assumptions to align with Roblox player expectations.

Traditional AAA development often places a high value on photorealistic visuals, hyper-polished art and complex mechanics. During this project, however, the team found that overly polished graphics can actually alienate players who favour fun, meme-driven, subversive themes and community-focused social hangout spaces.

High visual polish does not equate to high engagement on Roblox. Success requires community-first design where mechanics facilitate social hanging out, immediate gratification, and shared experiences with friends.

Our team pivoted its strategy by:

  • Streamlining game mechanics: Players play multiple games each day, and play sessions can be short. Players move on if they aren't having fun right away. The team used player behaviour analytics and funnel telemetry to optimise game loops for intuitive, immediate fun.

  • Prioritising trends: Roblox is fiercely trend-driven, and things move fast. Players want to be part of the latest trends with their friends. The team shortened its development cycles, allowing rapid course adjustments to capture emerging trends and mechanics.

  • Being Roblox natives: Roblox players want experiences that feel familiar. If a game’s controls and mechanics aren’t immediately readable, players won’t stay long enough to understand them. The team leaned into established Roblox conventions to maximise engagement and retention.

Scalable R&D execution and what we would do differently

One assumption the project challenged was that Roblox development would require only a small team because of the platform’s low barrier to entry.

In practice, the team found that building, operating and continually improving a professional Roblox experience required a dedicated multidisciplinary team. For this specific collaborative R&D initiative, our team peaked at 12 specialists across Australia. Based on the scope and learnings from Grow a Giant Pet, we would plan for a core team of around 8 to 10 specialists for a comparable experience.

This initiative also enabled us to establish a robust foundation of reusable tools, asset libraries and codebases, which can reduce development time and costs for future Roblox experiences compared with this initial 12-month R&D programme.

On Roblox, games thrive on real-time community interaction; launching early allows teams to gather true player feedback, analyse funnel telemetry, and iterate dynamically based on actual player behaviour rather than guessing during extended pre-launch cycles. In traditional AAA development, titles are kept internal until highly polished, but on Roblox, launching the game much earlier in an alpha state delivers huge benefits.

Results & LiveOps

Grow a Giant Pet was launched by a well established AAA publisher as a live-service product in September 2026.

  • Nearly 400,000 plays: Following recent user acquisition experiments and community UGC events, the title has rapidly approached 200,000 total plays.
  • Dedicated LiveOps execution: The experience is currently operated by a focused 6-person live operations team at Keywords Studios, managing marketing experiments, telemetry analytics, and ongoing event updates.
  • Data-driven feedback iteration: By actively tracking retention funnels and early player behaviour, the live team continues to optimise player onboarding and session length while maintaining localization readiness for broader global expansion.

Keywords Studios in Australia has demonstrated how publishers can test, launch, and scale experiences within the Roblox ecosystem. With established technical tools, reusable asset frameworks, and a hands-on understanding of the platform's fan-first culture, we’re equipped to support publishers as an end-to-end partner for Roblox expansion.
